Implementation Project Management

The Need for an Internal Project Manager
It is a common misconception that EHR systems can be “plugged-and-played” with minimal training and implementation service from the vendor. What many practices are not made aware of is the amount of work the practice is responsible for, not the vendor, to configure the EHR to make it work successfully in their environment.

Vendor-based training and implementation and Practice-based implementation are two separate concerns. To be successful in your EHR implementation, to be able to effectively manage your vendor and your investment; an internal project manager needs to be identified.

Our approach to implementation is to provide expert project management assistance when and where you need it. Utilizing a four-phased approach: project planning, process design, configuration & integrated testing, and implementation “go-live”, our project managers enable the practice to successfully implement an EHR/PM system on-time and within budget.

Implementation Life Cycle

Our implementation project management services include:

Project Planning

  • Review vendor contract agreements, objectives and control environment
  • Identify key risk areas for scope of implementation
  • Develop budget and project plan, and team to align with practice objectives

Workflow/Process Design

Process design for EHR implementation is the art of making your patient visits and daily workflow run more efficiently in an electronic environment by re-evaluating the way systems and controls were established with paper. When multiple providers and stakeholders work to automate different forms, workflows, offices, control environments, and objectives… things get complicated.

To help you reduce the time it takes to chart electronically and minimize your overhead in going electronic, Maxwell IT facilitates an internal process redesign. We leverage your clinical and administrative objectives with our knowledge of best practices to ensure your implementation success.

  • Complete review of all detailed processes
  • Analysis and identification of failure points in current processes
  • Process redesign and creation of new process flows and descriptions
  • Alignment of new processes to healthcare technology standards and best practices
  • Determination of any systems impact and required enhancements
  • Analysis of resource requirements necessary to execute new processes
  • Change management training and roll out to the organization
  • Creation of measures of success and key performance indicators
  • Monitoring and tracking of performance to ensure success

Training & “Go-Live”

Provide assessment of business readiness for “go-live” Assist with training of end-users and their responsibilities regarding controls Provide training on system application based on workflow/process design policies Assist with documentation of key system controls for compliance purposes

Configuration/Template Builds & Integrated Testing

  • Incorporate controls, design and test system tables, forms, templates, and reports
  • Manage and test integration to practice management, lab, radiology, PDA, medical devices and other software systems and third party vendors
  • Provide blueprint for ongoing configuration and maintenance

Case Study: Seattle Indian Health Board, a Community Health Clinic

“Maxwell IT was a critical component of the implementation plan for our Practice Management and EHR systems. Their services ranged from assisting us in evaluating our current system flows and eliminating redundancies to proposal and contract evaluations to project management and planning to actual template builds.

They had the technical expertise to coordinate issues between our IT techs and the vendor techs and they had the medical expertise to work with our providers on clinical design.

In the four state region I have not come across a smoother implementation in a community health clinic. And we have 150 employees and multiple clinical services. It was a valuable investment and we would not have been successful without them.”
